What does GTM stand for?

GTM stands for go-to-market. It is everything a company does to win a customer: deciding who to sell to, finding those people, reaching them with something worth reading, and turning the replies into meetings and deals.

Picture a company that sells scheduling software to dental groups. Its go-to-market has to answer four questions. Which dental groups are big enough to need the software? Who at each group makes the decision? What would make that person reply? And what happens, hour by hour, after they do?

For years, companies answered those questions with people and spreadsheets. A GTM engineer answers them with systems.

What does a GTM engineer do?

A GTM engineer builds and runs the machine that carries a buyer from a name on a list to a meeting on a calendar. At SMGP we draw that machine as nine stages, and a GTM engineer is responsible for every one of them:

  1. Target list. The exact companies and job titles you want to win, built and checked before anything is sent.
  2. Research. AI reads each account and writes down why it fits, so the message has a reason to exist.
  3. The message. Written from that research, not from a template.
  4. Sent. From sending domains that are set up and watched, so the email actually arrives.
  5. Reply. Read the moment it lands.
  6. Classified. Sorted into interested, not interested, out of office or bounced, with the account researched and an answer drafted.
  7. A person answers. A human approves every reply before it goes out.
  8. Meeting booked. On the right calendar, with the research attached.
  9. CRM updated. Without anyone typing, so the pipeline numbers are real.

The real job is the connections between those stages. Most companies already own a CRM, an email tool and a data subscription. What they lack is the wiring that moves an account from one step to the next without a person copying and pasting between browser tabs. That wiring is what a GTM engineer builds.

Is a GTM engineer a salesperson, a marketer or a software developer?

The confusion usually comes from the word engineer. When most people hear it, they picture someone writing code for an app. A GTM engineer does build workflows and often writes code, but the thing being built is not a product to sell. It is the company’s own machine for winning customers.

Why are companies hiring GTM engineers now?

Two things changed at the same time. AI models became good enough to read a reply, research an account and draft an answer in seconds, so work that once needed a room of researchers and writers can now run as a system. And someone has to build that system, connect it to the tools a company already pays for, and keep it honest. That someone is the GTM engineer.

The demand shows in the numbers. By early 2026 there were 3,000+ open GTM-engineer roles, with postings up 205% year over year, according to GTME Pulse. Yet the same tracker’s 2026 State of GTM Engineering found that 55% of companies do not know what a GTM engineer does. Plenty of companies are hiring for a job they cannot yet describe, which is why this guide exists.

What tools does a GTM engineer use?

The tools change every year. The categories do not. A GTM engineer typically works with:

  • Data sources for companies and contacts, checked before anything is sent.
  • AI models such as Claude, which read, research, classify and draft.
  • An automation platform such as n8n, which connects every step and runs it on a schedule.
  • Sending platforms for email, with LinkedIn carrying the follow-up.
  • The CRM the sales team already lives in, such as HubSpot, Salesforce or Pipedrive.
  • Slack, where the team sees new replies and approves the answers.

Many GTM engineers also build inside Clay, a popular data platform. It is a useful tool, but it is one tool, not the job. The job is the machine the tools add up to.

What does GTM engineering look like in practice?

Here is one system we run at SMGP every day. When a reply lands in any of our campaign inboxes, Claude reads it, classifies it, researches the company, drafts an answer and posts it to Slack. A person reads the draft and approves it with one click, and positive replies alert the team in real time. The system replaced a person refreshing five inboxes.

Should you hire a GTM engineer or embed one?

There are three realistic ways to get the work done.

  • Hire one. You get a dedicated person, but they arrive with an empty toolbox, and the first months go to building what a firm would already have.
  • Hire an agency. You get activity quickly, but the systems usually stay on the agency’s side, so you rent the results instead of owning the machine.
  • Embed one. An embedded GTM engineer works inside your team, in your Slack and your accounts, and arrives with systems that already run. Everything built stays with you. That is what SMGP does, and it is what we mean by embedded GTM engineering.

Whichever you choose, write down what the machine should do before you decide who builds it. The nine stages above make a good checklist.

Is a GTM engineer the same as an AI engineer?

No, and the two titles get mixed up more every month. A GTM engineer points AI at revenue coming in. An AI engineer points AI at how the company runs: finance, reporting, company memory and internal tools.
